Julian Jofre
- Full-stack growth partner for medical aesthetics clinics and med spas
- Had a strong, low-risk offer, but no systematised way to get it in front of new clinics
Before State
Context
Julian ran Leadhaven, a full-stack growth partner for medical aesthetics clinics and med spas. They ran the ads and built the whole funnel from scratch, ran SEO, sales-trained the reception staff so more appointments closed into memberships, and worked on each clinic's offer and business model to maximise profit. Twenty years of combined experience on the team.
He had a really strong, low-risk offer: Leadhaven fronted the first $5,000 of ad spend and worked completely performance-based. Getting in front of new clinics was his constraint. Most of the business came from word of mouth and manual outreach.
Pain Points
Julian was researching prospects by hand and sending roughly six cold emails a day, in the gaps between running his business. He had no systematised operation and no infrastructure behind him.
Ads were expensive and weren't resonating, and he wanted a leaner way in.
Impact
Six emails a day is a ceiling on how fast any agency can grow. New business arrived when referrals arrived, and the pipeline lived or died on how many hours Julian could spare for outreach and networking events that week.
Objectives
What the client wanted to achieve
- Predictable revenue
- A systematised and scalable method to generate consistent qualified sales conversations
- A lean acquisition funnel that consistently brought in pipeline revenue
Success criteria or goals
- Lead generation running at volume without being hands-on
- Quick turnaround on the investment
- Early results
Our Process / Approach
Diagnose & Design
We listened, diagnosed, and designed.
- Audited what Leadhaven had been doing up to now to get clients.
- Diagnosed the solution: outbound. The offer was strong enough to convert cold traffic. The gap was reach and infrastructure.
- Scoped the full delivery: sending infrastructure, lead sourcing and enrichment, offer creation, campaigns.
Tools & Frameworks
We set up the full infrastructure and ran everything:
- Sending domains and inboxes, with SPF, DKIM, DMARC and MX configured
- Lead lists pulled and enriched with verified contact details
- Offer creation and copy, split tested across five variants
- Inbox management and appointment setting
Strategic Choice
Full done-for-you. Julian had a service that sold and no time to prospect for it, so we took the whole business development function rather than handing him tools to run alongside the agency.
We didn't try to change anything about Leadhaven's offer. He needed execution and volume.
Solution Deployment: From Plan to Reality
Deployment Timeline
- Week 1, buildDomains and inboxes set up, DKIM and DMARC in place. Clinic leads pulled and enriched. Offer and copy crafted in five variants. Campaigns launched.
- Week 1, resultRoughly 2,875 emails sent. Five calls booked onto Julian's calendar. Two turned into paying clients. $17,865 in the first week of working together.
- OngoingRan the full lead generation system: sending, inbox management, appointment setting. $42,000 across the whole engagement.
Key Deployment Phases
- PreparationSending infrastructure built. Leads pulled and enriched. Offer and copy written in five variants.
- Go-LiveCampaigns launched. Interested replies booked into the calendar for Julian to take the call.
- Post-DeploymentSystem kept running for the full engagement while Julian delivered for the new clients.
Team Involvement
- Julian, LeadhavenTook the booked calls and closed. Kept running Leadhaven.
- Thomas, MeretInfrastructure, lead sourcing, offer creation, the launch, inbox management, and appointment setting.
Deployment Strategy
We didn't try to change anything about Leadhaven's offer. He needed execution and volume. We built the system from the ground up, put the offer in front of the clinics showing the highest buying intent, and ran it end to end: the emails went out from us, the replies came back to us, and the calls landed on Julian's calendar.
Key Actions & Deliverables
Four things took Leadhaven from six emails a day to two clients in a week.
Sending Infrastructure
- Domains and mailboxes set up from scratch, separate from Julian's main domain
- SPF, DKIM, DMARC and MX records configured
- Deliverability handled before the first email went out
Lead Sourcing & Enrichment
- Clinic locations pulled from Google Maps
- Enriched for decision-maker emails, with each website crawled for relevant detail about the business
- Leads segmented on live signals
Campaigns
- Five different variants of copy and offer, split tested against each other
- Roughly 2,875 emails sent in week one
- Interested replies booked straight into Julian's calendar
Speed to Result
- Two clients signed from cold email in week one
- $17,865 in revenue
- From six hand-written emails a day to a system sending roughly 600 a day, delivering clients while he worked
Challenges & Solutions
Three things stood between Leadhaven and a pipeline that didn't depend on Julian's hours.
Challenge 1: Capacity
One inbox, six emails a day, in between delivering for clients and closing new deals.
- We took the full lead generation function off his plate.
- Julian took only the sales calls.
Challenge 2: Starting from zero
No sending infrastructure and no lead sourcing existed. Everything had to be built from the ground up.
- We set up the full infrastructure and ran delivery end to end.
- Built the system from the ground up to be able to scale.
Challenge 3: Proving it quickly
An agency founder paying for lead generation needs to see one thing: results, and fast.
- Pointed the first campaigns at the clinics showing the highest buying intent.
- Two clients signed from cold outreach in the first week of sending.
After State
Tangible Results
- Five calls booked and two clients signed in week one
- $42,000 across the whole engagement
- Outreach running completely without the founder's input
Intangible Results
- New business no longer waiting on referrals
- Forecastable decisions, because revenue became predictable
- Julian's time and focus on closing, fulfilment and scaling
- A channel Leadhaven owns, fully handed off

Key Insights / Lessons Learned
Strategic Takeaways
A strong offer converts cold traffic
Leadhaven's performance-based offer was the reason cold email worked. The pitch didn't change, the reach did.
Cold email beat more ad spend for acquiring agency clients
Leaner, higher margin, and it resonated where the ads hadn't.
Take the whole function, not a piece of it
Sourcing, enrichment, sending, inbox management and appointment setting all ran on our side. Julian only took calls.
Success Factors
The offer was strong and the market was proven
Med spas and beauty clinics.
A proven service in front of more of the right people
The service was already proven. Outbound gave it reach.
Client Testimonial
“Most of my business was coming from word of mouth and manual outreach. Tom's system helped us land 2 clients in the first 7 days.”
